Reworked the sign-up-to-first-value journey for a two-sided marketplace, cutting a fragmented multi-step setup down to a focused path that gets sellers live fast.
The work
Process
Mapped the full activation funnel and found the three steps where sellers dropped. Prototyped a streamlined guided setup, ran moderated tests with new sellers, then validated the winning direction with an unmoderated preference study.
Outcome
Activation improved measurably in beta and sellers completed onboarding in under ten minutes on average — down from a fragmented process that used to stretch across days.
